The Challenge

A SaaS client came to us ranked on page 3 in Kenya, invisible everywhere else. Goal: generate inbound leads from the UK, South Africa, Nigeria, Ghana, Germany, Canada, Australia, and Kenya. Budget: $3,000 for a 6-month engagement.

Six months later: page 1 rankings in all 8 markets for primary keywords. Organic leads grew from 3/month to 47/month. Here is exactly what we did.

Phase 1: Technical Foundation (Weeks 1–2)

Hreflang Implementation

Hreflang tells Google which version of a page to show to which country and language. The most common mistake: hreflang must be bidirectional — every page must reference every other language version, including itself.

URL Structure

We chose subdirectory structure (/uk/, /za/, /ng/) over subdomains because it consolidates domain authority. Country-code TLDs only make sense if you can get separate hosting and link-building for each.

Core Web Vitals

The site scored 34 on PageSpeed. We compressed images, implemented lazy loading, eliminated render-blocking scripts, and switched to a CDN. New score: 91. Rankings improved within 3 weeks of this change alone.

Phase 2: Content Architecture (Weeks 3–6)

Keyword Research by Market

Keywords do not translate — they transform. "Inventory management software" in Kenya has a completely different search intent and competition profile than in the UK. We ran separate research for all 8 markets.

Localised Landing Pages

Market-specific pages with localised copy: pricing in local currency, country-specific trust signals, and locally relevant use cases. Not just swapping "colour" for "color" — genuinely different content addressing different concerns.

Phase 3: Link Building (Months 2–6)

We targeted DA 40+ country-specific publications: in Kenya (TechCabal, Business Daily), UK (TechRound), South Africa (Ventureburn). 42 placements in 6 months. Zero paid links.
